Meaning
Relational state where a high level advisor becomes deeply involved in the day to day delivery of operational tasks. This execution entanglement occurs when the distinction between giving advice and doing the work disappears. It leads to a blurring of roles that can undermine the authority of the formal management team.
The condition persists until the advisor steps back and focuses solely on strategic guidance.
Operational Drift
Shifting from a strategic lens to an operational one often happens gradually as small tasks are accepted to move things forward. This operational drift (the advisor starts writing code or closing sales) signals a failure in the original mandate. When execution entanglement takes hold (the advisor is on the critical path for delivery) the objectivity required for high level oversight is lost.
The role becomes a substitute for missing internal capacity.
Resource Misallocation
High value expertise is wasted on tasks that could be performed by others at a lower cost. This resource misallocation reduces the overall efficiency of the organization. If the founder is busy fixing bugs instead of planning the product roadmap (the entanglement is high) the long term goals of the company may suffer.
It creates a bottleneck where the advisor’s time becomes a constraint on basic operations and prevents the development of the internal team.
Remediation Strategy
Reestablishing the boundary requires a conscious effort to delegate tasks back to the permanent team. This remediation strategy involves identifying the specific activities that constitute execution and finding others to take them over. Once the advisor stops doing the work (the entanglement is broken) they can return to a position of neutral observation.
The success of the advisory role depends on maintaining this distance.
